I always back off the nut so the cable is slack
Then ensure that the adjusters in the wheels drums are adjusted correctly the drums should just slide on the shoes. when you rotate the drum is should just feel like it is dragging on the shoes.
Now adjust the cable nut so that the handbrake starts to grip the drum when pulled up to the first/second click
You should be good to go then
Regarding bleeding the brakes, I tend to go back to front and then repeat back to front again, you do sometimes get air out the second time round
